Appraisal management software runs the performance appraisal process as one structured workflow: self-review, manager review, calibration, final ratings, and increment letters, across the whole company. Indian HRM replaces the spreadsheet-and-email approach with a single cycle every manager and HR partner works on the same data. Annual and half-yearly cycles run end to end, with templates you can shape and each stage handing off to the next on its own, through to hike letter delivery and payroll.
The 8-stage appraisal workflow
A cycle starts with kickoff and calendar: set cycle dates, eligibility, departments, and reviewer chains, then publish the calendar so every employee knows what is due and when. Employees fill a structured self-assessment against goals, KRAs, and competencies, saving drafts and attaching artefacts before submitting. Managers see the self-input side by side, rate on the chosen scale, write qualitative feedback, and pass it to the next reviewer. Skip-level managers, peers, reportees, and cross-functional reviewers join when the cycle template asks for broader input, with configurable anonymity rules.
Then HR and leadership calibrate ratings across teams on a live matrix, adjust outliers, and lock the distribution. Final ratings publish privately to each employee with acknowledgement captured. Personalised hike and promotion letters generate in bulk from rating-linked templates, get emailed out, and signed copies land on each employee record. The cycle closes by rolling into the next one: fresh goals, KRAs, and development plans carried over from the appraisal outcome.
Rating scales and goal scoring you control
Default scales cover 5-point, 7-point, and percentage, or build your own, such as Below / Meets / Exceeds, per cycle, department, or band. 9-box and BARS formats are supported, and anchor descriptors travel with the form. Weightage between competencies, goals, and behaviours is configurable per role family or department. Goals and KRAs set at the start of the cycle pull in for scoring, each with weights, and roll up to a single performance number.
Calibration with an audit trail
After manager reviews are submitted, HR pulls a calibration view: distribution by team, role, and grade, with outliers flagged. Every reviewee sits on a 9-box or rating distribution grid where you drag to recalibrate, compare across managers, and lock once everyone agrees. Optional bell-curve normalisation or forced distribution applies at department or band level, and every override stays visible. The audit trail captures each adjustment and the reason, so the final distribution can be defended later.
Hike letters and the payroll linkage
Once ratings and increment percentages are locked, the system generates a salary revision letter per employee with the new CTC breakup, effective date, and managerial sign-off, merged into branded templates and bulk-sent via e-signature. Rating outcomes tie to hike percentages, bonus payouts, and promotion bands. Approved revisions roll into the next payroll run on the effective date, and arrears for the gap between effective date and run date are computed automatically. No CSV passes between HR and payroll teams.
Every cycle type, in parallel
Run annual cycles with goals, mid-year check-ins, and final ratings on one calendar, or half-yearly cycles for teams that need shorter feedback loops. Quarterly cadences work too. Probation confirmation reviews run at 3 or 6 months to confirm new hires with a clean audit trail, and project-based reviews trigger ad hoc at the end of a project or sprint without disturbing the main cycle. Each cycle carries its own form, weightage, and rating scale, so the company annual and a new-joiner probation review can run at the same time without colliding.
